Identification & Engagement: what it is and how to measure it
Identification & Engagement measures pride, meaning and the pull to stay. How it differs from satisfaction, the research, the items and how to raise it.

One of the three Snapshot items behind this KPI reads like a warning light: "I often think about looking for a job outside this team." It is scored in reverse, so agreeing with it lowers the score, and it is there on purpose. Identification & Engagement is the KPI that tells you whether the people on the team are in it, and the clearest sign that they are not is that they are already looking at the door.
Three words that get confused
The KPI measures how personally connected, proud and emotionally invested members feel about their work, their contribution and the team's mission. That is a different question from the one most pulse surveys ask, and the difference decides what the number can tell you.
| Concept | The question it answers | What it predicts |
|---|---|---|
| Satisfaction | Am I comfortable here? | Whether people complain, not whether they contribute. |
| Engagement | Do I put myself into this work? | Effort, attention and the energy people bring on an ordinary day. |
| Identification | Is this team part of who I am? | Loyalty to the team's goals and whether people stay through a hard quarter. |
PEAKTEAMS measures the second and third rows and leaves the first to the free-text question. A team can be satisfied and disengaged: comfortable, well paid and quietly checked out. It can also be engaged and unsatisfied, which is common in the first year of something new. Only identification and engagement move performance.
What the research shows
Kahn (1990) introduced the idea of personal engagement at work and found it depends on three conditions: the work feels meaningful, it is psychologically safe to be oneself in the role, and the person has the energy and resources available to engage. Two of the three Snapshot items map onto the first condition directly.
Ashforth and Mael (1989) brought social identity theory into organisations: identification is the feeling of oneness with a group, and people who identify with a group tend to support its goals and to act in its interest without being asked. That is why the KPI is in the Process pillar rather than treated as a mood. Identification changes behaviour, and it is the behaviour that the rest of the team feels.
Gallup's Q12 meta-analysis, repeated across many studies and business units, finds that units with higher engagement do better on outcomes including productivity, profitability and turnover. Google's re:Work research named meaning and impact among the five dynamics of effective teams. Neither claims that engagement alone produces results; both show it is hard to get results without it.
What you can see from outside
The score is an aggregate of private feelings, but those feelings leave traces. In a team that scores high, most of the following are true.
- Members say "we" when they talk about the team's work to outsiders, including its failures.
- People volunteer for the unglamorous work that keeps the team's reputation intact.
- Members describe what the team is for without reaching for the mission statement.
- New joiners are told the team's story in their first week, by colleagues rather than by HR.
- People bring friends in. Referrals come from inside the team, not from a recruiter.
- Nobody is surprised by a resignation, because there are none to be surprised by.
In a team that scores low, the signs are quieter: cameras off, meetings ending exactly on time with nothing said, work done to specification and not a line beyond it, and a steady trickle of people who leave for roles that are not obviously better. The last one is what the reverse-scored item is built to catch a quarter earlier.
How PEAKTEAMS measures it
The Snapshot survey asks three statements, all in the first person, on a five-point agreement scale. The third is reverse-scored, so a 5 counts as a 1.
The items we ask
I feel proud to be part of this team.
Scale1 to 5, strongly disagree to strongly agree
My work is meaningful and gives me a sense of purpose.
Scale1 to 5, strongly disagree to strongly agree
I often think about looking for a job outside this team.
Scale1 to 5, strongly disagree to strongly agree (reverse-scored)
The Deep-Dive survey adds twelve items in its Social & Engagement module, covering personal connection to the work, identification with the team, accomplishment, emotional investment, whether members would recommend the team to others, alignment with personal values and whether people see themselves growing with the team.
Identification & Engagement sits in the Process pillar. The score is the mean of its items across respondents, and the Consensus Matrix plots each of those items against how much the team agrees on it. For this KPI a split is the thing to act on: an item at 3.6 made of fives and twos is not a moderately engaged team, it is an engaged core and a group that has already half left. Results appear only once at least five team members have answered; the owner's own answer does not count.
How to improve Identification & Engagement
- Put the team in front of the people who use its work, because meaning is hard to feel through a ticket and easy to feel from a user, a patient or a customer.
- Name the team's contribution, by name, when results are reviewed, because pride needs an object and "the organisation delivered" gives it none.
- Give members a real say in the next quarter's goals, because people identify with what they helped decide and comply with what they were handed.
- Treat a split on the retention item as urgent, not as a mood, because the people who agree with it are usually gone within two quarters and the cost of replacing them exceeds the cost of asking why.
- Protect energy before asking for more of it, because Kahn's third condition, availability, fails first under sustained overload, and an exhausted team cannot engage however meaningful the work.
- Keep the team's story alive, because identification is built from shared history, and a team that never tells its own story to new joiners has none to identify with.
Related KPIs
Inner Drive asks the other first-person question, about ownership and motivation, and the two usually move together. Social Cohesion measures the bonds between members, which is where identification grows from. In the Input pillar, Purpose & Objectives is the usual root cause of a low score: it is difficult to feel part of a mission that has not been stated.

Questions and answers
Is Identification & Engagement the same as job satisfaction?
No. Satisfaction asks whether people are comfortable; engagement asks whether they put themselves into the work and identification asks whether the team is part of who they are. A team can be satisfied and disengaged. PEAKTEAMS measures engagement and identification because those are what change effort and retention.
Why does the survey ask whether people think about leaving?
Because it is the earliest observable sign of lost identification and it leads turnover by months. The item is reverse-scored and anonymous, and results appear only once at least five team members have answered, so nobody is exposed by agreeing with it.
Can a team identify too strongly with itself?
It can become inward-looking. Very high identification combined with a low Organizational Impact or Conflict Navigation score describes a team that is loyal to itself and not to the organisation, or that avoids disagreement to protect the group. Read the KPI alongside those two.
